That knowledge is gold. But the same team is expected to cover nights and weekends, keep up with security, deliver projects and never be ill or on holiday at the same time. Co-managed IT fixes the model instead of blaming the team: your people keep direction and control, and Sbit adds the coverage and depth around them.

Everything lands on your team

24/7 expected from a handful of people
Specialist gaps in security and cloud
Tickets pile up in every peak
Knowledge lives in heads, not runbooks

Your team, extended

Nights, weekends and holidays covered
Specialists on tap when needed
Overflow absorbed before it hurts
Shared tooling and documented runbooks

The pattern is familiar in every hotel group we meet. Two or three good people carry the estate. Daytime works. Then the PMS hangs at 23:40, the night manager calls the one engineer who knows that system, and the organisation discovers that its continuity plan is a personal mobile number. Nobody designed it that way. The estate grew, the expectations grew, and the team stayed the same size.

The traditional answers both disappoint. Hiring a full night capable team is unaffordable for most groups, and the vacancies are hard to fill anyway. Full outsourcing solves coverage but throws away the thing you spent years building: people who know your properties, your quirks and your business. Co-managed IT exists precisely because neither extreme fits a hotel group.

The team is not the problem. The model that expects a handful of people to cover every hour of the week is.

Chapter 02

Co-managed IT: more coverage, no loss of control

The fear is takeover. The reality is a clear division of work.

Takeover is a rational fear. Plenty of IT managers have watched outsourcing deals that started as help and ended as replacement. With Managed IT, we run the entire environment for you. Co-managed IT strengthens the team you already have. Not a takeover. A collaboration, built against that outcome in four explicit layers.

Direction & control

Your team keeps ownership of strategy, vendor choices and the relationship with the business. Co-managed means alongside, not instead of. Nothing moves without your say. In practice, your IT manager still chairs the meetings, still signs off changes and still tells the board what happens next. We report into your structure, not around it.

Coverage & depth

24/7 monitoring and response, security specialisation, project capacity and a bench that never goes on holiday. The capabilities of a large IT organisation behind your small one. When something serious knocks at 03:00, or a migration needs a specialist for six weeks, the depth is already contracted instead of hastily procured. That difference shows in the moments hotels care about most: a sold-out event weekend, a peak season Saturday. Coverage arranged after the alert fires arrives late.

The single point of failure

The one engineer who knows everything stops being a risk. Knowledge lands in shared runbooks and tooling, so continuity no longer depends on one person’s phone. Holidays become normal again. So does resigning without guilt, which matters more for retention than most managers admit. If your senior engineer resigned tomorrow, how much of the estate would leave with them? In most groups, too much.

A written split

We agree per domain who does what: who runs the service desk, who owns infrastructure, who covers nights. Clear lines, no double work, no gaps. The document is boring on purpose. Ambiguity between two IT teams is where tickets go to die. A front desk waiting for an answer does not care whose column the problem sits in. The split makes sure someone always does.

This is the model behind our work with Bastion Hotels: 33 properties running without IT becoming the constraint. Their team steers. The model carries the weight around them. Their internal people did not become less important when the co-managed IT partnership started. They became harder to replace, because their hours moved from firefighting to decisions.

Chapter 03

What co-managed IT looks like in a hotel

Proven at scale, felt in the daily operation.

Strip away the contract language and extension is something you can watch happen on an ordinary Tuesday. Not a crisis. Just guests arriving, a conference in the ballroom, housekeeping on the floors. The value of co-managed IT shows most on a day when nothing dramatic happens.

At 02:10, a storage alert fires at one of your properties. Nobody on your team wakes up. Our night shift picks it up, follows the runbook your engineers helped write, and resolves it. Your team reads the closed ticket over coffee, cause and fix documented, and gets on with the day it had planned.

At 09:30, your service desk opens as usual. The overnight overflow is already worked down. Your people take the calls that need local knowledge: the ones about your properties, your processes, your colleagues by name. The generic volume, password resets and standard requests, flows to whichever team the split assigns, and neither queue backs up.

At 14:00, a project meeting. Your IT manager wants a new property live in eight weeks. Instead of asking two overstretched engineers to absorb it, the plan draws on our project bench for the heavy lifting while your team keeps every decision. The deadline stops being a gamble. Projects in hotel groups rarely fail on ambition. They fail because the people who must deliver them also answer the phone, and the phone always wins.

Notice what did not happen in any of these scenes. Nobody bypassed your team. Nobody chose a vendor without them. No general manager had to care which of the two teams held the ticket. That indifference is the point: one service, two rosters, clear ownership underneath.

Multiply that Tuesday across a year and the shape becomes clear. This is how 33 properties run on a small internal team without that team burning out. Not because the work shrank, but because it finally lands in more than one place. The estate still generates the same alerts, requests and projects. What changes is where each one lands first, and who is awake and equipped when it does.

Chapter 04

Four steps to a working partnership

Clarity first, then coverage.

A co-managed model succeeds or fails on clarity. That is why we start by writing down the split before we take on a single ticket. See the full service description at Co-Managed IT.

The steps below look simple on paper. Each one exists because we have seen a partnership stumble without it: a night that fell between two rosters, a ticket registered twice and resolved never. The order is deliberate, and the first step carries the other three.

Define the split

Per domain: who does what, who escalates to whom, who decides. We do this in workshops with your team, and we write down the awkward cases: the printer that belongs to the PMS vendor, the integration nobody owns. If the document contains no awkward cases, it is not finished. Hotels accumulate exceptions: the legacy door locks at one property, the restaurant till from a supplier who no longer exists. Those exceptions cause the 23:00 confusion, so they get named first.

Integrate tooling

One monitoring stack and ticket flow shared by both teams. Two ticket systems mean lost tickets and double registration. From day one, both teams see the same queue, the same alerts and the same history, so a handover is a field change, not an email thread. When the same access point drops three times in a month, both teams should see the pattern. Separate systems hide patterns. Shared ones surface them.

Cover the clock

Sbit takes nights, weekends and overflow. Your team keeps the day. The handover moments are scripted: what transfers at the end of the day, what comes back in the morning, what wakes whom. Nights stop being heroics and become a shift. That matters in hospitality, because the night is when backups run, updates land and interfaces sync rates and reservations. Someone should be watching who is on duty, not on call out of loyalty.

Grow together

Quarterly reviews shift the split as your team and estate evolve. A new property, a departing engineer or a maturing internal team all justify redrawing the lines, and the review is where that happens calmly instead of in a crisis. The review also looks backwards: which escalations crossed the line, which handovers were rough, where the document and reality drifted apart. Small corrections every quarter keep the partnership honest.

The split is a living agreement: some clients hand over more over time, others take domains back in house. Both are fine. The contract should serve the team you have next year, not the one you had at signing. We have watched internal teams grow into domains they once handed over. We count that as the model working, not as lost revenue.

Chapter 05

The goal is not less internal IT. It is better nights of sleep.

Keep the team. Change what lands on it.

Hotels with strong internal teams deserve a model that lets those teams excel at what only they can do: knowing the business. Everything else can be shared. Read why hospitality demands a specialised partner in why hotels need a hospitality MSP, or what fragmented responsibility costs in five vendors, one outage, zero owners.

Ask an internal IT manager in a hotel group what they would do with a quiet week and the answers are always the same: the documentation backlog, the security review, the project that keeps slipping. The capacity for better IT usually exists inside the team already. It is consumed by coverage, overflow and interruptions that never needed their specific knowledge in the first place.

That is the honest promise of a co-managed IT model. Not fewer people, not a smaller internal IT budget, but a reallocation of attention. Your team spends its hours where being your team matters. We spend ours on the load that only needs to be done well, at any hour, by someone competent and awake.

And the sleep is not a metaphor. When the on call phone stops defining evenings, careers in your IT team get longer, hiring gets easier and the business gains an IT function that thinks further ahead than the next interruption. Guests feel it too: check-in runs smoother when someone had time to plan for the busiest Friday. Your team stays in control. We fill the gaps. That is what better nights are worth.

Co-managed IT for hotels: 24/7 coverage, security depth and project capacity alongside your internal team.
